03 / Product adoption & conversion telemetry
A trial is a starting point.
Active use is the signal.
Launching free trials across 16 Microsoft Purview offerings, then using consumption telemetry to understand which tenants adopted products and where engagement dropped off.

3×
Active consuming-tenant growth in six weeks.
77 to 234 active consuming tenants across the trial program. This measures product consumption, not paid conversion or revenue.
Access is not the same as adoption.
Free trials lower the barrier to trying a product. But enabling a trial is only one step: tenants still need to discover the offering, begin using it, and find a reason to return.
The program spanned 16 offerings: 8 AI and 8 security and governance products, targeting 5,000 enterprise and SMB tenants. The engineering challenge included making the launch measurable beyond discovery alone.
My contribution
I launched free trials across the 16 offerings and built 9+ weeks of conversion telemetry to follow the path from trial access to consumption.
I flagged tenants using 80% or more of their free units for sales follow-up and surfaced engagement drop-offs in weeks 2–5, informing retention efforts.
The platform behind the experience
The platform supports tenant-scoped offer lifecycle APIs and consumption tracking. Those capabilities provide the context for the trial experience and adoption measurements.
Scope: my contribution is the trial launch and telemetry described here. Tenant-scoped offer APIs and consumption tracking are platform capabilities, not a claim that I personally authored every underlying component.
Read the funnel with its context.
In-product trial discovery reached 3,981 of the 5,000 targeted tenants. Active consuming tenants grew from 77 to 234 in six weeks, approximately 3× growth and 4.7% of the targeted tenant base.
- 3,981
- targeted tenants reached through in-product discovery; not all were active consumers
- 77 → 234
- active consuming tenants in six weeks, or approximately 3× growth
- 35%
- of consuming tenants adopted two or more products
- 18%
- of consuming tenants adopted three or more products
The strongest individual product funnel achieved 87.9% trial-to-active-use. That is a product-level result, not a conversion rate for the whole program.
These signals describe discovery and product consumption. They do not establish paid conversion or a revenue outcome.
Turn measurement into a next action.
Look past the initial trial start
The 9+ week telemetry window made it possible to see adoption over time rather than relying on launch-day activity.
Surface meaningful consumption
Flagging tenants at 80%+ free-unit usage gave sales a concrete usage signal for follow-up, without assuming that usage guaranteed a purchase.
Find the engagement gaps
Drop-offs during weeks 2–5 identified a period to focus retention efforts. Multi-product adoption showed how consuming tenants explored the broader offering set.
The most useful adoption metric is one that tells you what to investigate or do next.
